Adoption is not the same as impact. The gap between the two is where most organisations are stuck right now.

The number sounds like progress. In most cases, it isn’t.

What it means is that 78% of organisations have installed something. A tool, a pilot, a proof of concept. Some have an AI strategy slide in their board pack. Some have run a workshop. A smaller number have deployed a system that actually touches their operations.

The gap between those last two groups is not a technology gap. It’s a structure gap.

So what’s going wrong with the other 52%?

In most cases: the data isn’t ready. The systems don’t connect. The workflow the AI was built to support was already broken before the AI arrived. And the organisation moves on to the next pilot without fixing any of it.

Gartner is direct about this: through 2026, organisations are abandoning 60% of AI projects that lack AI-ready data. The technology is not the problem. The infrastructure underneath it is.

What AI-ready actually looks like:

  • Systems that are connected, not running as parallel silos
  • Data that is governed and consistent, not manually reconciled
  • Workflows that are mapped and structured before automation is applied
  • A defined outcome before the first line of code is written

This is the work most organisations skip. They buy the tool first and build the foundation second, if at all. Which is why the demos look good and the production deployments quietly disappear.
